Heat Pump vs. Furnace in Upstate NY: The Honest Comparison

When your old furnace finally gives up, the conversation used to be simple: install another furnace. In 2026, it's not. Modern cold-climate heat pumps have changed the math, and for many Capital Region homeowners, the right answer is genuinely "it depends."

Here's the honest comparison — installation cost, monthly running cost, comfort, and cold-weather performance — without the marketing spin from either side.


Installation cost

New 95% AFUE gas furnace, installed: roughly $4,000 to $8,500 in the Albany area, depending on home size and complexity.


Cold-climate air-source heat pump, installed: roughly $7,000 to $14,000 before rebates. After stacking NYS Clean Heat rebates and the federal 30% tax credit, the net out-of-pocket often lands in the $4,000 to $9,000 range — competitive with a new furnace, sometimes lower.


Winner on installation cost: roughly even after rebates. Furnaces win without rebates. Heat pumps win for income-qualified households claiming EmPower+.


Monthly running cost

This is where it gets interesting and where the assumptions matter.


Gas furnace running cost depends on natural gas prices. National Grid rates in the Capital Region have ranged widely in recent years. A typical 2,000 sq ft Albany home with a modern 95% AFUE furnace might spend $800 to $1,400 per winter heating season on gas.


Heat pump running cost depends on electricity rates. Modern cold-climate heat pumps deliver 2–3 units of heat per unit of electricity even in upstate winters (this is the "coefficient of performance"). That same 2,000 sq ft home might spend $900 to $1,500 per winter on electricity for heating — roughly comparable to gas, sometimes slightly higher, sometimes slightly lower depending on rates.

The decisive factor is what you're switching from:

  • From oil heat: heat pumps almost always cost less to run. Oil prices fluctuate badly.

  • From propane: heat pumps win comfortably.

  • From electric resistance baseboard: heat pumps cut heating bills by 50–60%.

  • From natural gas: roughly comparable; heat pumps may cost slightly more month-to-month but eliminate the gas meter charge.


Winner on running cost: depends heavily on current fuel. Oil and propane households save big. Gas households break roughly even.


Cold-weather performance

This is where heat pumps used to lose decisively. They don't anymore.

Modern cold-climate models from Mitsubishi, Daikin, and others maintain full heating output down to about -13°F and continue producing useful heat (at reduced capacity) well below that. In Albany, where the average winter low is around 12°F and the genuinely brutal nights touch -10°F to -15°F a few times per year, a properly sized cold-climate heat pump handles 99% of the heating season without breaking a sweat.

For the worst few days of the year, some homeowners install a small backup heat strip or keep an existing furnace as a dual-fuel backup. Both approaches work.


Winner on cold-weather comfort: furnaces still produce hotter air at the register, which some homeowners prefer. Heat pumps deliver more even, less-noisy comfort. Genuine tie depending on preferences.


Cooling — heat pumps win automatically

Here's the wildcard: a heat pump is both your heating and cooling system. So when you compare a heat pump to a furnace, you also need to count the cost of central AC if your home needs it.

A furnace + central AC installation runs roughly $9,000 to $16,000 total. A whole-home heat pump installation handles both jobs in one system, often at a lower total cost, especially after rebates.

Winner when AC matters: heat pumps, decisively.


Ductwork and home compatibility

Have existing ductwork in good condition? Both options work. Heat pumps and furnaces can use the same ducts.


No ductwork, or older home with limited ducting? Ductless mini-split heat pumps are often the cleanest solution — no demolition, no major renovation, and each room can be controlled independently. Many Stockade-district homes in Schenectady, older Pine Hills homes in Albany, and historic Troy homes have gone this route in the last few years.

Choose a furnace if:

  • You have natural gas at attractive rates and stable ductwork

  • You plan to stay in the home less than 7–10 years

  • You're not currently spending on summer cooling and don't plan to

  • You strongly prefer the feel of forced hot air


Choose a heat pump if:

  • You're currently on oil, propane, or electric resistance heat

  • You need cooling anyway — combining heating and cooling makes the math compelling

  • You're staying in the home long-term

  • You want to claim available rebates and tax credits while they exist

  • You're moving toward electrification for any reason (resale value, environmental, future-proofing)


Consider dual-fuel if:

  • You have an existing furnace with life left, but want efficient cooling and shoulder-season heating

  • You want maximum redundancy in the coldest weeks

  • You're risk-averse about either fuel type
